Which Tokyo-to-Hakone route should you take?
From Shinjuku, choose a direct Odakyu Romancecar to Hakone-Yumoto for a reserved seat without changing at Odawara. From Tokyo Station, a Tokaido Shinkansen Kodama to Odawara followed by the Hakone Tozan Line is a useful alternative. Use ordinary Odakyu trains via Odawara if avoiding the Romancecar supplement matters more than a reserved seat.
Choose the departure station near your hotel before comparing headline train times. Hakone-Yumoto is a gateway, not the destination for every Hakone hotel: Gora and Lake Ashi require another leg. A quicker arrival at Odawara does not by itself mean a quicker arrival at your room.
Hakone Navi: Tokyo and Shinjuku rail access diagramsShinjuku to Hakone-Yumoto by Romancecar
Go to the Odakyu part of Shinjuku Station, not a JR platform, and choose a service whose destination is Hakone-Yumoto. Romancecar trains also serve other destinations. All seats are reserved; Odakyu’s current timetable gives different journey lengths by service, so use your booked arrival rather than the advertised fastest time. Roughly an hour and a half is a useful initial planning allowance, with some trains taking longer.
You need both the basic-fare payment and the limited-express ticket. A qualifying Hakone Freepass can supply the basic fare on its covered route, but it does not replace the Romancecar reservation. At the gate, use the basic ticket, eligible pass or IC card as instructed; keep the limited-express ticket for the reserved train and seat.

Odakyu lists the Shinjuku–Hakone-Yumoto adult limited-express supplement at ¥1,200 one way, with a ¥50 reduction through its EMot express e-ticket service. This is not the complete ordinary fare. Tickets go on sale at 10:00 Japan time one month before departure. Book the outward train and a realistic return separately; changes after departure and refunds for a missed train are not available under the published rules.
Luggage storage differs by train: GSE has space for large luggage and smaller items under seats; EXEα has a suitcase area; EXE, EXEα and MSE have overhead shelves. A seat reservation is not a reservation for a particular luggage space. For a one-night detour, taking a smaller bag is easier than carrying every suitcase through the later mountain train and bus transfers.

At Tokyo Station, take a Tokaido Shinkansen Kodama that stops at Odawara. Hakone Navi’s access diagram gives about 35 minutes for the shinkansen leg. At Odawara, follow signs to the Hakone Tozan Line for Hakone-Yumoto; the diagram gives about 15 minutes for that train ride. Allow additional time to leave the shinkansen platform, find the local departure and wait.
Those are individual riding times, not a 50-minute door-to-door promise. Buy the shinkansen journey separately from Hakone local travel. If you already hold a rail pass, confirm its coverage for the actual train, but do not assume it covers the private railway beyond Odawara. A pass starting at Odawara can be more relevant than a Shinjuku-start Freepass when you arrive this way.
Hakone Navi: Tokyo–Odawara Kodama and Odawara–Hakone-Yumoto diagramThe lower-supplement option: ordinary Odakyu trains
Take an Odakyu Rapid Express or Express towards Odawara and change there for Hakone-Yumoto, following the itinerary for your actual departure. Hakone Navi shows roughly 90–100 minutes to Odawara and about 15 minutes onward, before the transfer wait. Odakyu describes the overall ordinary-train journey as about two hours.
These trains require the basic fare but not a Romancecar limited-express supplement. Seating is not guaranteed. This option suits a flexible budget-led journey with manageable luggage; the direct reserved service is easier when sitting together or avoiding a change matters. Do not buy a Romancecar seat ticket and then assume it is required for every Odakyu train.
Odakyu: ordinary express versus reserved Romancecar ticket requirements and timingFreepass costs: match the starting point to the route
The adult two-day Hakone Freepass costs ¥7,100 from Shinjuku or ¥6,000 from Odawara under the operator’s table effective from 1 October 2025, checked on 24 October 2026. The Shinjuku version includes one round trip on the Odakyu approach plus the designated Hakone transport area. The Odawara version does not pay for your separate Tokyo–Odawara shinkansen.
A Shinjuku two-day Freepass plus a standard ¥1,200 outward Romancecar supplement is ¥8,300. Taking Romancecar both ways makes that ¥9,500, before any eligible online supplement reduction. These examples include the pass and stated supplements, not a hotel, meals or general museum admission. They are not evidence that a pass beats separate tickets for a hotel-only visit. Izu-Hakone Bus is excluded from the Freepass; a bus travelling through Hakone is not automatically covered.
Hakone Navi: current pass table, included approach and operator exclusionsThe last leg: Yumoto, Gora and Lake Ashi are different arrivals
For a Hakone-Yumoto stay, locate the property’s actual entrance or pickup point after arrival. For Gora, continue on the Hakone Tozan mountain train; that is a further local journey, not another name for the Romancecar terminus. For the southern Lake Ashi ports, use the appropriate bus towards Moto-Hakone or Hakone-machi rather than riding to Gora by habit.
A Togendai or northern-lake property needs its own routing decision. Do not transport luggage through the full cable-car, ropeway and cruise circuit simply because it appears on a sightseeing map. Pick the practical hotel arrival first and make sightseeing optional around it. Dinner-plan arrival cutoffs and hotel shuttles are property-specific, so settle those exact arrangements before reserving a late Tokyo departure.
Hakone Navi: mountain railway, lake ports and local transport sequenceDay trip, overnight and returning to Tokyo
For a day trip, use an early outward journey and choose a return after a realistic final local leg to Hakone-Yumoto or Odawara. For an overnight with dinner, reach the hotel before adding a long sightseeing circuit. Our Hakone guide covers the circuit, district choices, announced ropeway maintenance and Owakudani gas restrictions; the journey from Tokyo does not establish that the entire circuit suits your party or operates that day.
Use Hakone Navi’s live transport board before departure. If local services are disrupted, shorten the sightseeing rather than risking a reserved return train. Keep a separate Tokyo night before an important morning flight when your plans would otherwise depend on mountain buses and several railway connections.
